Scrum is an agile framework that breaks large tasks into manageable sprints. In Drupal projects, Scrum meets CMS-specific requirements: content migration, module dependencies and editor feedback must be integrated into the process. Since 2012, arocom has worked with adapted Scrum in over 160 Drupal projects. The result: clients see a working partial result after every sprint and can correct direction before the budget is spent.

Scrum in Drupal Projects: Methodology Meets CMS Reality

Last updated: March 2026 · Reading time: 6 minutes

Scrum by the book assumes a team that builds a product from scratch. Drupal projects are different: you work with an existing ecosystem of modules, configurations and content. Pure textbook Scrum doesn't fit — adapted Scrum does.

Scrum Basics for Drupal Projects

Sprints: fixed time periods of 2 weeks in which defined work packages are implemented. After each sprint, there is a demonstrable result.

Backlog: the prioritized list of all requirements. The product owner decides what comes next. The team estimates the effort.

Sprint review: at the end of each sprint, the client sees the result. Feedback flows directly into the next sprint.

Retrospective: the team reflects on what worked and what didn't. Continuous improvement of the process.

How arocom Adapts Scrum for Drupal

Content sprints: parallel to development, there are content sprints in which editors create and review content. Content and technology develop synchronously.

Module evaluation: before a sprint, the team evaluates whether contrib modules cover the requirements or custom development is needed. This prevents surprises during the sprint.

Configuration management: Drupal configurations are versioned and deployed per sprint. Each sprint delivers a complete, deployable increment.

Editor involvement: editors test the result at the end of each sprint. Their feedback is just as valuable as the product owner's feedback.

Why Scrum Works for Drupal Projects

Early visibility: after the first sprint, the client sees a working website — not mockups or wireframes but real functionality in the browser.

Course correction: every 2 weeks, the client can adjust priorities. This prevents: "That's not what we wanted" at the project end.

Budget control: the agile fixed price gives budget certainty. Within the budget, the scope is optimized sprint by sprint.

Risk reduction: problems surface after 2 weeks, not after 6 months. Small issues are easy to fix; large ones are expensive.

Your next step

Want to work agile on your Drupal project? The Drupal Future Check is the first sprint — it delivers results in 2 weeks and forms the basis for all further sprints.

Do we need full Scrum for every project?

No. Small projects work well with Kanban. arocom chooses the methodology by project size. Full Scrum makes sense from EUR 30,000 project volume, when multiple team members work in parallel.

What does the client need to contribute during a sprint?

The product owner prioritizes the backlog and is available for questions. At the end of each sprint, the client reviews the result. Plan 4-8 hours per week during the active project phase.

How does Scrum work with fixed-price contracts?

The agile fixed price fixes the budget and quality. The scope is prioritized within the budget per sprint. When a new requirement is added, another is deferred. This gives budget certainty with agile flexibility.
